9 Reasons Your Loaf Turned Into a Pancake
You fed the starter. You made the dough. You waited patiently. You shaped it. You scored it. Then you opened the oven and discovered... a pancake.
You carefully made your sourdough dough.
You followed the recipe.
You waited for fermentation.
You shaped what looked like a beautiful loaf.
You scored it.
You put it into the oven.

Before you start questioning every baking decision you've made since birth, take a breath.
A flat sourdough loaf is usually trying to tell you something.
It could be your starter.
It could be fermentation.
It could be hydration, flour, gluten development, shaping, proofing, or even your oven.
The good news? Your loaf didn't betray you for no reason.
Let's figure out what happened.
Why Is My Sourdough Bread Flat?
Flat sourdough bread is commonly caused by problems with starter strength, fermentation, proofing, hydration, gluten development, flour, shaping, or oven temperature.
The tricky part is that several of these factors can look very similar.
Flat loaf?
Don't just blame the oven. Your dough may have been sending clues the entire time.
1. Your Starter Wasn't Strong Enough
Let's start with the engine behind your sourdough.
Your starter needs to be active and capable of fermenting the dough effectively.
If your starter is sluggish, weak, or hasn't been given enough time to become active after feeding, your dough may struggle to rise.
You might see very little expansion during fermentation and then wonder why the loaf didn't suddenly explode in the oven.
Your starter: "I did what I could."
Your loaf: "Apparently that wasn't enough." π
A strong, active starter is one of the most important foundations for reliable sourdough baking.
2. β° You Under-Fermented the Dough
Your dough may simply not have fermented long enough.
During fermentation, yeast produces carbon dioxide, which gets trapped within the developing gluten network.
If fermentation is cut short, there may not be enough gas or structure to give your loaf the volume you're looking for.
This is one reason following a recipe's exact timeline can sometimes be misleading.
Fermentation changes with temperature, starter strength, flour, hydration, and many other factors.
You may have sent your dough into the oven before it was ready.
3. You Over-Fermented the Dough
Yes.
Unfortunately, sourdough gives you the exact opposite problem too.
Fermentation that goes too far can weaken the dough's structure.
Instead of holding its shape, the dough may become extremely soft, slack, sticky, and difficult to handle.
You shape it.
It spreads.
You reshape it.

Over-fermentation is a common reason dough loses its ability to stand tall.

High-hydration dough can produce beautiful bread.
But more water can also make dough considerably harder to handle, especially if your flour isn't strong enough to support it.
If the dough spreads rather than holding its shape, your hydration may be part of the problem.
This doesn't mean high hydration is bad.
It means your hydration needs to make sense for your flour and your skill level.

5. Your Dough Didn't Develop Enough Gluten
Gluten is what helps give wheat dough the structure it needs to trap fermentation gases.
If your dough hasn't developed enough strength, it may struggle to hold onto those gases.
Appropriate mixing, stretching and folding, fermentation, and handling all contribute to dough strength.
Without enough structure, your loaf may spread instead of rising upward.
Basically: the bread needs a little backbone. π
6. πΎ Your Flour Couldn't Support the Dough
Flour matters more than many beginners realize.
Different flours have different protein levels, absorption characteristics, and behavior in sourdough dough.
A recipe designed around a strong bread flour may behave very differently when made with another flour.
Whole-grain and freshly milled flours can also change dough behavior.
If you've recently changed flour and suddenly your loaves are flatter, that change deserves some attention.
7. You Over-Proofed the Loaf
Proofing is the final fermentation stage after shaping.
If the dough is left too long, the structure can become weakened and the loaf may not have enough strength left to spring dramatically in the oven.
You might notice that the dough feels extremely soft or fragile.
It may also spread when you turn it out.

A deep, intentional score can help direct expansion.

9. Your Oven Wasn't Hot Enough
Oven spring depends on several things, and a properly heated oven is one of them.
If your oven or baking vessel isn't thoroughly preheated, you may not get the strong initial expansion you're expecting.
A hot baking environment helps the dough rapidly expand during the early stages of baking.
So if your loaf consistently looks great before baking but comes out disappointingly flat, your oven setup is worth investigating.
Preheat means PREHEAT.

If your loaf is flat, it's tempting to change your starter, flour, hydration, fermentation time, proofing time, shaping technique, and oven temperature all at once.
Don't.
Make one or two thoughtful changes at a time.
Pay attention to what happens.
Then adjust again if necessary.
Sourdough troubleshooting is basically delicious science.

Your Flat Loaf Isn't a Failure
It may not be the loaf you wanted.
It may not have the height, oven spring, or beautiful shape you imagined.
